There was one TL that was almost discontinued, but I'm not sure if it will be continued. Basically it was that the Manchus have conquered Korea instead of China.
With that aside, is there a realistic way of having the Manchus conquer Korea and bits of Japan instead of China? Perhaps if the Ming survived or if the Imjin War never happened but Korea would still face internal instability.

Korea was a tributary of Qing China - conquering it would just mean ruling it directly instead of indirectly. Either way, the Manchus would still want to claim to be the true successor to China, as that would make them the centre of China's traditional system of tributaries and legitimise their rule. I see no reason why they wouldn't then expand into China proper roughly as OTL.
Japan stopped paying tribute to China before the Qing took power, I believe, so I could see the Qing trying to invade Japan in order to re-establish their tributary status (basically what the Manchu did to Korea in OTL), though I'm not sure what incentive they would have for ruling Japan directly.

OK. I'm not sure what PoD would be necessary to prevent the Manchus from even claiming the title of being a true successor to the Ming, let alone trying to conquer bits of Chinese territory.
